The email sequence. The funnel. The specific post that went viral.

But the real answer is boring. And I’m going to tell you anyway.

The jump from $8K to $95K didn’t come from a new platform or a redesigned website. It came from a positioning rewrite and a decision about who I was going to stop serving.

Here’s what changed at the surface level:

The positioning shift. I stopped describing myself as a “marketing consultant” and started saying exactly who I help and what the outcome looks like. Specificity felt like narrowing at first. It was actually the opposite.

The messaging rewrite. I stopped leading with services. Started leading with the problem I solve. One sounds like a service. The other sounds like someone who understands your problem.

The channel decision. LinkedIn and warm outreach only. Every piece of energy went into two channels for 90 days.

The client decision. Stopped taking any client who could pay. Started only taking clients where I could produce a real result.

That’s the framework. But the part I don’t talk about often is what it actually cost to make these changes — the clients I let go, the income gap in the middle, the specific moment I almost reversed every decision I’d made.

That’s what I’m covering in the Inner Circle this week. The part between the $8K and the $95K that I’ve never fully written out.

The Inner Circle is where I go deeper. $9/month or $100/year.

The Campaign Breakdown: What I Actually Found (And What Changed)

🔒 This is an Inner Circle post.

Janelle Jones

🔒 This is an Inner Circle post. The ads. The copy. The platform. The timing. Nobody wants to point at the strategy because the strategy is where the real money was spent — on someone’s big idea, someone’s confidence, someone’s conviction that this was the right move.

But execution can only amplify what’s already there. If the foundation is shaky, no amount of good content fixes it.

Here are the three questions every brand has to answer before spending a single dollar on marketing:

1. Who, exactly, are we talking to?
Not “small business owners.” Not “parents.” Not “educators.” A specific person. What do they believe right now? What do they search at 11pm? What have they already tried and felt burned by?

2. What do they believe before they find you?
This is the most skipped question in marketing. If you don’t know where your buyer’s head is before they encounter your brand, you’re speaking into a void.

3. Why are you the only real option?
Not the best option. Not a good option. The only one that makes sense for this exact person at this exact moment. If you can’t answer that, you have a positioning problem. And no campaign fixes a positioning problem.

I’ve watched this play out with a specific client — an education consultant who poured six months into paid ads on solid creative, reasonable targeting, and a genuine offer. Still nothing. The campaign wasn’t broken. The strategy was. And the fix wasn’t what she expected.

That full breakdown — what I found, what I told her, and what changed — is inside the Inner Circle this week.

The Inner Circle is where I go deeper. There was a kind of cohesion to it—everything connected. Nothing felt forced. It all worked together in a way that felt natural and intentional.

That level of synergy is something I’ve always wanted for my own brand.

Recently, I decided to get serious about building it.

With the help of AI, I started mapping out my entire business ecosystem. Not just my offers, but how everything connects, who it serves, and where it leads.

I took everything I’ve ever created, added my goals, and dropped it all into Claude.

Then I used this prompt:

The Business Ecosystem Prompt

I want to build a complete visual ecosystem map of my business. Ask me the following questions one at a time and use my answers to build the map.

Step 1 — The Foundation
What is your name and the name of your business or personal brand?
Who is the one specific person you serve? Describe them in one sentence.
What is the core transformation your business delivers?

Step 2 — Your Brands
Do you have more than one brand or business? If yes, list each one and describe its role in one sentence.
For each brand: what does it do, who does it serve, and what are the main offers or products inside it?

Step 3 — Your Current Offers
List every product, service, course, membership, or offer you currently have, including free ones.
For each offer: what is it, what does it cost, and who is it for?

Step 4 — Your Audience
Where does your audience currently live?
Who are your warmest leads right now?

Step 5 — Your Flagship
Do you have a signature program or offer?
How long is it, what does it include, and what does it cost?

Step 6 — The Gaps
What’s missing between where you are now and where you want to go?
What does your ideal business look like in two years?

What came back was more comprehensive than I expected.

It didn’t just organize my offers.
It showed me how everything connects, what leads where, and where I’m leaving money on the table.

And more importantly, it forced me to answer a question most people avoid:

What role does each piece of my business actually play?

Because most people don’t have a business ecosystem.
They have a collection of offers.

Below, I’m sharing my actual ecosystem, how it’s structured, and how I’m using it to build my funnel.

Because I made a classic founder mistake. I filled the platform myself instead of bringing in real hosts.

I was building instead of selling.

This morning, I fixed it. Here’s exactly how.

Step 1: I asked for a real audit.

I gave Claude this prompt:

Act as a high-level life and business strategist for a multi-brand entrepreneur building a tech startup while managing a digital marketing agency and raising children through worldschooling. Audit me. Identify my blind spots, gaps in execution, where I am playing small, and where my daily actions do not match my long-term goals. Be direct. No generic advice.

The response was direct:

“You are more comfortable building than selling. The evidence is everywhere. Trackers. SOPs. Directories. Email sequences. It’s all infrastructure. Almost none of it is direct sales with a qualified buyer. Building feels productive. Selling feels vulnerable. Until that shifts, revenue will always lag behind capability.”

That part landed.

It also said:

“You don’t need more ideas or strategy. You need constraint and focus. If you keep splitting your energy, everything will grow slowly instead of one thing growing fast.”

Step 2: I got honest about my numbers.

It asked me three questions:

If agency revenue stopped tomorrow, how many months could you operate?

Is 4kiddos something you’re building to sell, fund, or grow to profitability?

What would you need to stop doing to give 4kiddos 60% of your focus for 90 days?

My answers were simple.

No runway.

Grow to profitability, then sell.

Stop applying for clients.

That alone explained why I felt stuck.

Step 3: We identified the real bottleneck.

I had 12 events listed. Zero transactions.

Why?

Because the hosts weren’t on the platform. I added the events myself, but there were no real operators behind them. No host account means no one to receive a booking.

So the issue wasn’t marketing. It wasn’t the funnel. It was one missing piece. Real hosts.

Step 4: I moved fast.

I posted in Atlanta mom Facebook groups:

“Hey mamas! Quick question. Does anyone here run kids’ classes, workshops, or activities in the Atlanta area? I’m building something for our community and want to connect with people who host great kids’ experiences. Who should I talk to?”

Within minutes, Karema replied. She runs The Genius Lab, a self-directed microschool event happening April 8 at Northside Library. I messaged her right away.

Then I went to a list my VA already built — 242 Georgia children’s activity businesses pulled from Eventbrite. I sent 10 targeted emails before 10 am:

“Hi [First Name], a mom in our Atlanta community pointed me your way, and I’m glad she did. I run 4kiddos, a platform for families looking for kids’ activities and experiences. I’d love to list your events for free. No upfront cost, no risk. You keep doing what you’re already doing. We help more families find you.”

The audit didn’t tell me anything new.

It made me face what I already knew and act on it.

The difference between being stuck and moving is not more strategy.

It’s choosing one thing and working it until it works.

One post. One DM. Ten emails. One hour.

That’s what building actually looks like.

I write about building businesses with clarity, not chaos. The development process stalled because what was being built didn’t actually match what I had envisioned. The platform didn’t support the user experience I needed. It wasn’t scalable. And the longer it dragged on, the more I started questioning everything — the idea, the timeline, myself.

Here’s what people don’t talk about when they talk about product development: the weight of it. The constant decision-making under uncertainty. Paying for work that isn’t working. Trying to lead a business forward while privately wondering if the foundation you’re building on is even solid.

It affected my sleep. My eating. My ability to concentrate. There were days I sat down to work, and my brain just wouldn’t cooperate. Mental fog. Persistent exhaustion. That particular kind of fatigue that comes not from doing too much, but from spinning in circles without progress.

And then there was the isolation of it. As the founder, the vision is yours. The responsibility is yours. So when things aren’t working, you carry that alone — showing up, making decisions, trying to project confidence — while quietly recalibrating expectations and timelines in the background.

It wasn’t just a technical setback. It was a full-body experience.

The turning point came when I decided to stop waiting and start taking control.

Instead of continuing to build on a foundation that would require constant fixes, I stepped back. I reassessed. And I made a decision that felt both terrifying and freeing at the same time: I was going to figure this out myself.

That’s when I started working with Claude — Anthropic’s AI — to work through the build directly. Not as a shortcut. As a tool that actually lets me stay in my vision without having to translate it through someone else’s interpretation.

I’m not a developer. I want to be clear about that. But I am someone who knows exactly what I want to build and why. And what I’ve found is that when you can articulate your vision clearly, AI can help you execute in ways that keep you in the driver’s seat.

The progress I’ve made in recent weeks has outpaced months of the previous process. Not because AI is magic — but because I stopped outsourcing my clarity.

This experience also reminded me of something I believe deeply and need to practice more consistently: you cannot build a sustainable business while running your body and mind into the ground. Recognizing how the stalled project was affecting my health wasn’t a weakness. It was the data I needed to make a better decision.

Protecting your capacity as a founder isn’t a luxury. It’s a business strategy.

I’m sharing this because I know I’m not the only one who has smiled through a hard season while quietly trying to hold everything together. If you’re in that place right now — carrying something heavy, waiting on something that isn’t moving — I want you to know it’s okay to reassess. It’s okay to change the plan. It’s okay to take your power back.

4kiddos is still coming. Better than originally planned. Built with more intention, more clarity, and honestly — more of me in it.

I’ll keep sharing the process as it unfolds.

— Janelle

In The Black is a newsletter for founders who are done overcomplicating it. My team is overseas, so they typically work while I am asleep. All I saw were messages such as:

Janelle, where is Client A’s logo?

This Substack is reader-supported. Again.

When I was the bottleneck of my business, I did not know what a bottleneck was. I just knew that I kept going around in circles and was not making any headway. I had a team, but every morning I would wake up to a list of questions that only I could answer. Everything ran through me. Every decision, every approval, every file location, every client communication. I was not running a business. I was running an inbox.

Being the bottleneck was not only costing me hours of sleep. It was costing me opportunities, money, and peace of mind. I remember getting a call from my dream client. They wanted me to come to their offices to discuss a potential project together. I looked at my calendar, and my current client load, and I realized I could not go. I should have been able to hand off the existing meetings and projects to my team and walk into that room. I could not. Because everything still had to run through me. I still had my hand in every project, every deliverable, every detail.

That was the moment I realized something had to change. Not only did I lose a major opportunity, but I also lost the revenue that came with it.

Solving the bottleneck problem was not comfortable. But it was necessary.

Here is what I actually did.

The first thing I did was sit down and write out every single task I was doing myself. Not what I was supposed to be doing. What I was actually doing every day. The list was embarrassing. I was approving invoices, locating files, answering questions my team should have been able to answer independently, and making decisions that had nothing to do with strategy. I had hired people, but never truly let go of the work.

Once I saw it all on paper, I understood the real problem. It was not that my team was incapable. It was that I had never given them the infrastructure to operate without me.

So I built it.

I started with what I call the Infusion Enterprises bible. This was an internal document that captured everything about how my business runs: who owns what, where everything lives, how decisions get made, and what the standards are for every area of the company. It was not a lengthy corporate manual. It was a clear, honest reference guide that answered the questions my team had been sending to my WhatsApp every morning.

Then I built the SOPs. A standard operating procedure for every role and every recurring task. Each one was written to answer two questions: what can be done without me, and what requires my input. Most things, it turned out, did not require my input at all. They only came to me because no one had ever been told they did not have to.

The SOPs changed everything. Not because they were complicated, but because they gave my team permission to move. Permission to make decisions. Permission to answer each other instead of waiting for me.

Here is what happened next.

The WhatsApp messages did not stop. But something shifted. When I opened my phone in the morning, the messages were no longer addressed to me. They were my team talking to each other. Asking each other questions. Giving each other answers. Solving problems I used to be the only solution to.

I was no longer the middleman. I was the CEO.

A few months later, my dream client called again. This time, I took the meeting. I was able to walk into that room because my business did not fall apart when I stepped away from it. I signed the project. And for the first time in a long time, I went home that evening without a hundred unread messages waiting for me.

I also got something I had not had in years. Time. Real, unscheduled, guilt-free time with my family.

Here is what I want every founder reading this to understand. You do not have a team problem. You do not have a hiring problem. You have a systems problem. Your team cannot operate without you because you have never shown them how. You have never written it down. You have never handed it over. You have held on to the doing because it felt like control, when what it was actually doing was keeping you stuck.

The bottleneck was never the business. It was me.

And the moment I fixed that, everything else started to move.

Janelle Jones is a strategist, founder, and consultant who builds businesses designed to run without the founder as the bottleneck. She writes about operational clarity, systems, and building companies with intention at In The Black on Substack.

This Substack is reader-supported. He is preparing for a Beyblade tournament and decided to use Gemini to help him think. He uploaded photos of his current Beyblade options and asked for analysis. Within minutes, he had a clear strategy and understood why it made sense.

There was no lesson plan.
No training session.
No pressure to perform.

Just learning and decision making happening in real time.

I see this same pattern in organizations struggling with AI adoption.

The issue is rarely the technology. It is almost always the way decisions are designed. When people are unclear about priorities, ownership, or what success looks like, AI increases cognitive load instead of reducing it.

But when AI is used to clarify options, compare tradeoffs, and support judgment, adoption happens naturally.

Watching my son use AI this way reminded me that speed comes from clarity, not volume. Tools do not fix confusion. They expose it.

If AI feels heavy inside your organization, that weight is worth paying attention to.

Where are decisions unclear, overcomplicated, or poorly owned right now?
<div I have experience. I have people in my corner. But when you’re building something that doesn’t fit neatly into one category, doubt doesn’t show up as fear.

It shows up as silence.

Silence from the world while you’re holding something big.

Recently, I received an email announcing a major milestone from someone I deeply respect. I felt genuine joy for her. And at the same time, something surfaced that I hadn’t fully named yet.

I don’t struggle with having a network.
I struggle with knowing my role inside it.

When someone says, “If you ever need anything, reach out,” what they’re really offering isn’t favors. It’s perspective. It’s a mirror. It’s permission to think out loud with someone who understands long arcs instead of quick wins.

What I realized is that I wasn’t looking for validation.

I was looking for confirmation.

Not “you’re doing great.”
But “this makes sense.”

Because when you’re building something that lives at the intersection of education, technology, family, and long-term impact, it can feel invisible even when you’re surrounded by capable people.

For me, that something is 4kiddos.

It’s easy to describe it as a platform for kids’ activities. That description is convenient. It’s also incomplete.

4kiddos is about reducing stress for parents.
It’s about removing the daily mental load of figuring out what to do with your kids and where they’re supposed to be.
It’s about replacing scrambling with clarity.
Overwhelmed with choice.
Pressure with freedom.

This isn’t about doing more.
It’s about breathing again.

Parents don’t need another thing telling them how to optimize childhood. They need systems that make life feel manageable. They need relief that compounds quietly.

The moment I finally said out loud what I wanted to hear, it landed in my body before it landed in my head.

This is going to change the world.

Not in a headline way.
In a lived way.

In calmer mornings.
In fewer open tabs.
In families, feeling less behind and more present.

That’s when the tears came.

Not because I was unsure.
But because being seen matters.

Especially when you’re early.
Especially when you’re building infrastructure instead of noise.
Especially when the impact is quiet before it’s obvious.

If you’re carrying something big and it feels lonely, I want you to know this.

You’re not crazy.
You’re not scattered.
You’re not wrong.

You’re likely just ahead of the language.

This Substack is reader-supported.
